Decision Debt: The Real Bottleneck in Software Delivery (Paperback) (ISBN-13: 9781764734707)

Most software teams are slow for the same reason, and it isn't the code. It's the decisions that never get made.

The standup that's really a status report. The backlog of four hundred tickets nobody will ever build. The product owner who can't decide without escalating. The retro that surfaces the same five complaints every fortnight while nothing changes. Every framework promised to fix this - agile transformations, certifications, the next reorganisation - and somehow the work still waits.

Decision Debt names the reason. The real bottleneck in software delivery was never typing speed; it's the time work spends sitting still, waiting on a decision nobody is making. The author calls this decision debt, and once it's named, it becomes impossible to unsee. And now that AI has compressed the cost of writing code to almost nothing, decision debt isn't one problem among many - it's the whole game. AI didn't create the bottleneck. It stripped away everything that was hiding it.

This is not another coaching book or a defence of any framework. It's an opinionated field guide written by a practitioner who fixes delivery teams for a living, built on Theory of Constraints and the Toyota Production System and grounded in patterns recurring across organisation after organisation. Every chapter holds to one promise: pick it up, apply it on Monday, see the difference by Friday.

Across four parts, the book teaches you to read a team's real dysfunction from its board in under a minute, find the single constraint worth fixing and ignore the rest, turn hollow ceremonies back into tools that actually coordinate work, and cut the meetings, gates, and half-made decisions that quietly drain delivery. The final part confronts the shift every team is now living through, where AI writes the code and deciding becomes the job.

For delivery managers, scrum masters, and engineering managers - and for the leaders accountable for teams that ship more than ever yet somehow deliver less. If your team is busy and still not finishing, this book shows you where the work is stuck, and what to do about it.
