Do You Actually Need a CFO?: What Every Owner-Operator Suspects But No One in Finance Will Tell Them (Paperback) (ISBN-13: 9798196839993)

Most founders hire a CFO for the wrong reason. Not because they need strategic financial leadership, but because their books are messy, their cash flow is invisible, and a banker mentioned "reporting" twice in one year.

Unlike generic business finance books, this is an operational manual with specific tools you can use today:

- The Complexity Diagnostic: A 10-question scored assessment that tells you exactly when you need a controller, when you need a fractional CFO, and when you actually need a full-time executive, based on your business's structural complexity, not a revenue rule of thumb.

- The Finance Function Stack: A three-layer framework (Record and Comply, Report and Analyze, Advise and Decide) that reveals why most "CFO problems" are actually Layer 1 process gaps that cost $20,000 to fix, not $400,000 to hire around.

- The Vintage Solution: The most expensive concept in the book. Every accounting inconsistency you allow today becomes a permanent entry in your historical record. A buyer's due diligence team will find it.

- The Four CFO Archetypes: The Operator, the Strategist, the Guardian, and the Compliance CFO. Most mis-hires happen because the owner posted a generic job description. This framework ensures you hire for the problem you actually have.

- The 13-Week Cash Forecast: The specific tool that eliminates the cash flow surprises that drive most premature CFO searches. Requires a $4,000 tool and 30 minutes a week, not a $300,000 executive.

- The Shadow Quality of Earnings: Run the buyer's analysis before they arrive. Know what they will find before they find it. Fix what can be fixed. Document what can be documented. Arrive at the transaction table with no surprises.

- The Cash Flow Problem: Why profit is the wrong number to watch, and why the 13-week rolling forecast is the right tool.

- The Implementation Gap: Why AI tools fail when connected to broken plumbing and why the fractional model exists because of implementation failure, not just cost.

- The Four Buckets: A definitive anatomy of the CFO role (Capital Strategy, Board Translation, Risk Architecture, Narrative Control) so you know what you're actually buying.

- The First 90 Days: A week-by-week controller onboarding protocol: lock the cash, observe the close, certify the package, deliver the standard.

- The Industry Multiplier: Why $10M in SaaS (deferred revenue, SaaS metrics, burn management) requires a radically different finance function than $10M in manufacturing (inventory, COGS, working capital cycles).

- The Systems Decision: When QuickBooks becomes a liability and when the real problem is the process, not the software.

- The Compensation Conversation: How to structure controller and CFO pay when the market data blends public company, venture-backed, and owner-operated numbers into meaningless averages.

- The Replacement Cycle: The Bus Test, the 30-day transition protocol, and the documentation standard that prevents a controller departure from becoming a finance function crisis.

- The Pre-IPO CFO Search: A 24-month timeline and specific interview questions to hire the person who can sign a 10-K under Sarbanes-Oxley.

Who This Book Is For

- The owner-operator running $3M-$20M who is staring at a CFO job description they are not sure they need.
- The founder with a controller who wonders if that is enough or if they need "something else."
- The management team 24-36 months from a transaction, a capital raise, or an IPO who needs to know what the finance function should look like before the due diligence team arrives.

Stop drafting the job description. Start diagnosing the actual gap.
